Case Study: Driving Measurable Culture Change at a Sales Organization

A Culture & Leadership Transformation Case Study for Mid-Size Companies

I led this engagement as lead consultant from April 2021 through August 2026, working in partnership with Brevity & Wit to deliver the results outlined below.

The Challenge

In 2021, a national sales organization engaged Brevity & Wit to address overwhelm and rising burnout among staff and leaders alike. Moreover, a pervasive lack of trust between staff and leaders was directly impacting employee engagement, retention, and sales performance.

While dozens of culture initiatives had been launched with strong intent, the efforts lacked coordination, governance, and leadership accountability. Employees were fatigued by disconnected programs and uneven follow-through. Leaders struggled to translate company values into consistent, everyday execution across departments.

In a highly competitive, performance-driven environment, culture gaps were no longer just a people issue—they had become a measurable business risk affecting turnover, manager effectiveness, operational alignment, and sustained growth.

What We Did

As the lead consultant, I advised the executive team to move from reactive, disconnected initiatives into a proactive business strategy anchored in accountability, transparency, and trust. These activities help us accelerate the organization’s shift toward a more strategic, fair, and high-performing workplace: 

  • Leader development coaching and advising focused on emotional intelligence, humility, accountability, and communication

  • Regular analysis and delivery of staff feedback and engagement analytics

  • Strategic visioning to align people outcomes with revenue and performance goals

  • Consist support and coaching of a staff-led Council 

  • Annual department-level execution planning tied directly to business priorities

  • Ongoing listening sessions, real-time feedback loops, and executive advisement

In five years we helped this company create a culture that is defined by a visible, sustained commitment to fairness, accountability, and continuous improvement. Culture change is now treated as permanent operating infrastructure—not a parallel initiative. Today, Brevity & Wit still works closely with senior leaders and the staff-led Council. 

Our Impact

Employee data from 2020 through 2025 demonstrates measurable and sustained business impact. Trust in leadership, employee engagement, and perceptions of fairness now consistently exceed 85–90%. 

  • Confidence in a respectful, high-performance culture increased from 64% to 92–95%

  • Trust in managers increased from 69% to as high as 92%

  • Confidence in senior leadership’s commitment to culture sustained at 91–94%

  • Harassment-free workplace perception increased to 95%

  • Fair treatment perceptions increased by 20+ points across multiple measures

*Note: One strategic risk signal emerged in 2025. Employees who reported they feel safe expressing ideas declined 9 points (83% to 76%). We flagged this drop as a warning indicator of rising performance pressure and psychological safety risk.

Taken together, these outcomes reflect a transformation from fragmented culture programming into disciplined, data-driven performance infrastructure. Culture is now treated as a core driver of business performance.

Unlike other organizations who invest in performative culture initiatives to “check a box,” this organization has been able to sustain improvement in business outcomes. Their continued focus on observable behavior shifts and durable structures has been their secret sauce.

  • Ongoing investment in an external consultant to regularly gather and deliver staff feedback without internal power dynamics

  • Full integration of culture metrics into core business strategy

  • Progress measured through engagement data and real-time analytics

  • Strengthened internal communications infrastructure   

  • A staff-led Council that ensures culture is intentionally engineered through working groups focused on transparency and connection

Together, these behaviors and structures sustain a culture that continues to help the company navigate transitions, uncertainty, and market pressure. 

Data-Driven Opportunities  

As we head into 2026, our team will continue to use engagement data and staff feedback to make strategic culture change recommendations. We have identified three high-impact opportunities to help the company further strengthen leadership effectiveness and execution: 

  1. Shrink the Manager–Employee Trust Gap: While overall trust metrics remain strong, variance persists across departments. Brevity & Wit will continue coaching senior leaders informed by engagement data and staff-led Council feedback.

  2. Reinforce Psychological Safety: The recent decline in feeling safe to express ideas signals elevated stress and risk to performance, innovation and retention. Brevity & Wit will continue to help leaders strengthen their ability to receive and respond to feedback in a way that builds trust. 

  3. Make Strategic Investments: Engagement analytics, listening sessions, and Council insights will continue to guide where leadership attention and resources are most needed. Brevity & Wit will continue to serve as an accountability checkpoint to ensure culture investments remain measurable and aligned with business outcomes.
